Use the anchor descriptions below each dimension. DIMENSION 1: PAY Does this client pay fairly, on time, and without drama? 1 = Consistently late, negotiates invoices, disputes fees 2 = Occasionally late (1–2 weeks), sometimes questions charges 3 = Usually on time, rate is acceptable if not ideal 4 = Pays on time, rate reflects the value of work, no friction 5 = Pays promptly, rate is above market, increases over time DIMENSION 2: SCOPE RESPECT Does this client stay within agreed scope? 1 = Constant "just one more thing," scope expands without discussion 2 = Occasional additions without asking; usually apologizes but doesn't change 3 = Tries to stay in scope; occasionally pushes but accepts correction 4 = Respects scope; asks before adding work; accepts change orders 5 = Excellent scope discipline; proactively asks "does this cost extra?" Not because you should fire them immediately — but because financial dependency is what makes bad client relationships tolerable past their expiration date. Rule: No single client should be more than 50% of income if you can help it. No burning bridges. No dramatic exits. PHASE 1: REDUCE AVAILABILITY (weeks 1–2) Implement your standard hours policy. Respond only during your windows. Stop going above scope without addressing it formally. This often resolves the issue — some clients improve when you hold the line. PHASE 2: RAISE YOUR RATES (if still continuing) Send this email: Subject: Rate update for [Month/next renewal] Hi [Name], I wanted to give you advance notice that my rates are increasing to [new rate] starting [date]. This reflects the [scope of work / my current market rate / growth of our engagement]. I genuinely enjoy working with you and hope we can continue. If the new rate works, I'll send an updated agreement. If the timing doesn't work, I want to give you enough lead time to transition smoothly. Let me know your thoughts. [Your name] (A significant rate increase often serves as a natural off-boarding tool — the client decides without you having to have the harder conversation.) PHASE 3: FORMAL OFF-BOARDING (when needed) Subject: Wrapping up our work together Hi [Name], I've been thinking carefully about my client roster and where I'm focusing my work over the next [quarter/6 months], and I've made the decision to step back from [type of work / this engagement]. This isn't a reflection on you or the project — it's about aligning my capacity with where I can do my best work right now. I'd like to wrap up thoughtfully. Here's what I can offer: - Complete [current deliverable] by [date] - Provide a full handoff document / all files / project summary - Recommend [resource or freelancer] if helpful I'll be reachable through [end date] to answer any transition questions. START: Is the core problem their behavior or your rate? IF RATE IS THE ISSUE (fair pay score ≤ 2, behavior scores fine): → RAISE RATES Step 1: Calculate the rate you'd need to feel good about this client Step 2: Send a rate increase letter (see Phase 2 above) Step 3: If they accept: continue. If they decline: off-board gracefully. IF BEHAVIOR IS THE ISSUE (poor scope/comms/freedom scores): → First, have the conversation Step 1: Name the specific issue clearly (scope, communication, respect) Step 2: State what needs to change Step 3: Give 30 days to see if it improves → If it improves: reassess and continue → If it doesn't: move to RELEASE IF IT'S BOTH (low pay AND bad behavior): → RELEASE Don't try to fix a client who pays poorly AND behaves badly. The raise won't fix the behavior; the behavior won't justify the raise. Use the off-boarding script above. IF IT'S NEITHER (good behavior, good pay, but you're just unhappy): → Check your energy log. Burnout from elsewhere may be affecting perception. → Take 2 weeks to assess before making a change. → If still unhappy after: the issue may be the work type, not the client. FINAL QUESTION BEFORE RELEASING ANY CLIENT: "If this client paid me 2× my rate and nothing else changed, would I keep them?" If yes → the issue is rate.
